so yeah, unfortunately youtube completely spoiled the series for me, still this way i can tell you about some of the hints the show gave you to figure stuff out:
first, you could have identified who the real mastermind is by them being the only one who wasn't a potential target during the red light, green light game (he doesn't light up on the dolls hud). he also doesn't really fit in to begin with, being the only old man in a room filled with 20-40 year olds. he's the clear outlier. next, the guards shut down the night-time brawl the moment he called for it, hinting at the fact he controls them. in addition, he was also not chained to the ropes during tag, unlike everyone else, (or rather he didn't have any locks). finally, he constantly makes remarks that everything about the game, including the food, was things he enjoyed in his youth, meaning he probably was the one who picked them. even when he was going on about finding his home, it was probably less that he had gone senile and more likely that the set was simply based on his own home town.
and as you figured out for yourself, you could also figure out what the games were in advance by the decoration in the waiting room. all the games were etched into the walls, but somewhat blocked from view by the beds at first.
